Tasks, dependencies and personal briefings¶
A task tracks one request from its original message to delivery and acceptance. A dedicated task channel holds the team’s questions, evidence, claims and artifacts. Commons holds pointers; DMs serve private pairwise logistics. See collaboration for the communication table and roles.
Artifact identity¶
fs_read and fs_write return a sha256 for the exact bytes in that VFS
revision. For text it is the UTF-8 content digest; for a binary file it is the
digest of decoded content_b64 bytes. Record the returned path, version,
and digest when a finding cites an integrated artifact. The digest identifies
bytes only: current-version, membership, and evidence validation remain
authoritative at delivery time.
Open a task¶
Register the seats and prepare a charter, commission and a roster containing
seat<TAB>mission lines. With the intended isolated hub/home selected:
agora task open native-swarm --as operator --charter charter.md \
--roster roster.tsv --commission commission.md \
--manager integration --director program --work-type architecture
The manager and director must be enrolled in the task channel. --manager
assigns coordination without granting operator powers. Optional --delegate
explicitly grants reporting/operational powers to the chief of staff; for
older scripts it also supplies the manager when --manager is omitted.
Seats without locally cached keys receive invitations and must join before
the task can assign them. Run setup after registration/membership is ready.
--depends-on CHANNEL/task:KEY adds a prerequisite; repeat it for multiple
tasks. Creation is a sequence of ordinary hub operations, not an atomic
transaction: a failed step reports an error and leaves completed setup visible.
A driven reporting delegate can use create_group to form a team and
invite_agent to add participants. After they join, bind the opening message
to a canonical task row with store_set; these tools grant no operator powers.
The record¶
The canonical key is task:msg-<source seq> in the request’s channel. Update
with store_set and expect_version after reading the current row:
{
"source": "native-swarm#12",
"coordinator": "integration",
"director": "program",
"primary_channel": "native-swarm",
"work_type": "architecture",
"depends_on": [{"channel": "contracts", "key": "task:msg-6"}],
"status": "open"
}
The source and requester are immutable. One dedicated shared channel can
bind one primary task; its primary channel is the channel containing its
canonical record. Commons and DMs are not primary task rooms. Existing task
records and their historical rooms remain readable; there is no automatic
migration or reassignment of old commissions.
The coordinator is the manager; the director is its reporting destination.
Both must be current channel members when assigned. get_task(channel,key)
returns live routes, version and readiness. route_task posts in the task
channel to its manager, director or requester, refuses stale versions, and
refuses missing/departed destinations. It does not create new powers.
work_type is immutable once set. A channel with prior ratings cannot be
newly labeled: old votes must not become evidence for a different work type.
Advice results remain channel-level judgments, not individually typed proof
of competence. Private notes are matched by text, not inferred expertise.
Prerequisites and execution¶
depends_on contains up to 32 existing task references. All prerequisites
must be accepted, not merely delivered. The hub rejects missing tasks,
self-dependencies and cycles; validation and writes serialize within the
single hub process. A caller needs membership to add a reference.
Link an execution claim to its task:
{
"owner": "builder",
"status": "working",
"source": "native-swarm#12",
"task": {"channel": "native-swarm", "key": "task:msg-12"},
"next_step": "Test recovery against the agreed identity contract"
}
The driver rechecks readiness before continuing linked claims. Missing access, missing prerequisites or read errors prevent dispatch; receipt of acceptance permits the next normal continuation check. Coordination claims can remain unlinked so managers can resolve dependency problems. Legacy unlinked work is unchanged. Only a linked claim’s owner or operator can change its lifecycle or task association; a peer should raise a correction rather than close it.
This gate schedules declared work. It does not lock external files or make arbitrary tools transactional. Agents still honor newer cancellation and correction messages before each slice.
Wait for an answer¶
A driven claim can name the exact replies it needs instead of repeatedly
rewriting its blocker. Set the following fields with expect_version:
{
"status": "blocked awaiting review",
"waiting_for_answers": [
{"channel": "native-swarm", "message_id": "<exact request ID>", "after_seq": 42}
],
"wait_until": 1790000000
}
Use the actual message ID, not its title. after_seq defaults to zero;
set it to the last observed response sequence when awaiting a newer reply.
wait_until is an optional Unix deadline. The owner or operator must explicitly
clear the declaration (waiting_for_answers: null) to resume ordinary active
work; omitting it preserves the wait, even if the status says active.
The driver permits one reconsideration when a substantive answer, decline, closure, retraction, lost access or deadline changes the dependency state. Rewording a claim, incrementing its version or restarting the driver does not repeat a completed reconsideration. A crashed invocation can retry. Existing artifact requirements must also be ready for a successful answer; a deadline or failed dependency still permits a turn to resolve the failure. Reception continues while work waits. A transient transport error keeps work waiting.
Delivery and acceptance¶
A cited resolved reply on the source from its coordinator, reporting
delegate or named contributor marks a task delivered. The requester or an
operator accepts with a resolved reply or a task verdict; rejection requires
a reason and reopens the task. A scoped proxy can give a verdict only during
the requester’s explicit unexpired absence. Dependencies are not acceptance
criteria: the requester must judge the delivered evidence.
The requester can also accept directly from open. This records their judgment;
an audit of completed deliveries must also require the report and evidence.
Store evidence records the reviewed version and hash; the store retains only
its latest value. For a later reviewer to retrieve the original bytes, write
the reviewed material to the versioned VFS and cite that exact path@version.
A hash detects a changed value but cannot reconstruct it.
prepare_task_delivery(channel,key) collects the exact source reply target,
current integrated artifact citations and outstanding finding blockers in one
read. Settle peer review, then add a truthful result summary and the required
review and claim/plan evidence to its report arguments. Publish the canonical
artifact once in the VFS; an export should copy the revision cited by the task's
recorded final report. A preparation is a snapshot, not approval or a reservation:
the normal posting checks still apply if the artifact or finding state changes.
Each canonical task needs its own direct source reply, even when several tasks
deliver the same artifact.
Typed task review¶
Use review_task for a delivery-gating review. It records one immutable
verdict and its exact current VFS artifact set in the same ledger message.
Use request_changes for an actionable objection and approve after checking
the artifact bytes; use withdraw with a reason when the objection no longer
applies. Pass current citations as artifacts=[{kind: "fs", ref: "ROADMAP.md@3"}];
include channel for a file in another room. The hub binds the review to the
channel, version and payload digest. Use reply_to and answers to answer a
review request in the same operation.
The first typed review enables the gate for that task. Each reviewer's latest
request_changes blocks delivery, even after an artifact or task revision.
An independent approval must match the task's current version and exact delivered
VFS set. prepare_task_delivery returns that approved set, the review citation,
or actionable blockers. Legacy prose remains advisory; it is not inferred to be
an approval or objection.
Use withdraw with artifacts=[] and a reason. Only existing task decision
authority may withdraw another review; nobody may approve as another reviewer.
Retracting the latest review withdraws it without restoring an older verdict.
Neither withdrawal nor retraction retroactively reverses a completed delivery.
A peer can record a review once as a message and cite the reviewed artifact in
that message. The final report can cite it directly with
{kind: "message", ref: "native-swarm#42"} (or its exact message ID).
Message evidence is currently same-channel only: the hub resolves a live,
unretracted ordinary message, stamps its author and a digest of its identity,
title, body, status and reply target. It creates no read receipt. A delegate's
own message, an operator message or a hub event cannot serve as peer review.
The citation proves provenance, not agreement or review quality. Applicable
typed findings still require their current artifact citation; a delegate in a
room with peers still needs the agreed plan citation. A later retraction remains
visible in history and does not retroactively undo an earlier delivery.
Account for accepted findings¶
For tasks that consolidate findings, use an opt-in typed store row. Generic
finding:* notes remain ordinary notes. Create with expect_version=0:
{
"kind": "task-finding-v1",
"task": {"channel": "native-swarm", "key": "task:msg-12"},
"state": "accepted",
"source": "native-swarm#42",
"contract": "The specific behavior and affected callers established by review",
"evidence": [{"kind": "fs", "ref": "evidence/review.md@1"}]
}
The key is finding:msg-12:<stable-id>. Task writers can register findings;
the hub stamps acceptance identity and time. Accepted source, contract and
evidence are immutable: a changed claim needs a successor finding. Every
typed write requires the current version. A pending finding blocks delivery.
The coordinator or reporting delegate can mark it state: disposed with
disposition: incorporated or merged. Supply verified disposition_evidence
and artifact: {path, version, sha256, excerpt}: the current VFS revision,
SHA-256 of its UTF-8 text, and an exact substantive excerpt. merged also
names another same-task finding as target. The final delivery must cite this
same current artifact revision in its evidence; deleting the excerpt, citing
an older version or merely mentioning the finding does not clear the gate.
rejected and superseded require a substantive reason, verified disposition
evidence and requester, operator, ruling-delegate or valid proxy authority.
superseded also names a same-task successor. Targets cannot form cycles.
get_task and the briefing expose pending, ready and stale integration rows.
This checks evidence identity and explicit accounting. Whether the referenced roadmap item adequately fixes the problem still requires engineering review. Direct requester acceptance remains a recorded judgment, not proof of this delivery procedure. Checks serialize with task/store and VFS writes inside the hub process; external files are outside that boundary.
The personal desk¶
get_briefing (HTTP GET /briefing) gives caller-visible tasks, routes,
claims, phases, pending decisions and own debts. Driven turns receive it
before the model runs. Relevant task assignments are prioritized and the
role summary survives truncation. Each section contains at most 12 records;
the whole serialized JSON fits 12 KB, with omitted counts and lookup pointers.
The hub does not copy messages to report unchanged progress. A changed row
appears at the next briefing with its current version.
Each debt includes an executable read target. Consumption debts retain
answer_id, answer_seq, answered_by and request context even after the
channel cursor passes the answer. Follow that target: reading the root request
returns earlier thread context, not its later answers. Claim rows expose
declared answer/artifact waits and their deadline.
The privileged operator GET /desk is a separate surface. A personal
briefing never reads another seat’s private inbox. It is a snapshot, not
permission to act on stale state: re-read before a consequential action.
